Twenty+One / Pricing
Pay per story. Only when it works.
One number, in the open. No hours. No seats. No token meters. No estimates that double after signature. You pay per accepted story point: the public rubric below defines what a point is, every estimate shows its reasoning, and you approve it before the sprint starts. Accepted work is billed. Rejected work is reworked at our cost. Defects in accepted work: fixed at our cost, full stop. AI usage, model choice, and compute are entirely our side of the deal.
What your points buy: platforms you own, not features you rent.
We don't price features. Any feature demos in an afternoon; production takes a system: the security, the integrations, the failure states, the parts that survive an audit and a Monday morning at full load. So here's what points buy at the level you actually budget; the platforms your company runs on:
| The platform | Initial version | At €125/point | What you pay today |
|---|---|---|---|
| Replace the niche SaaS you've outgrown: the vertical platform that fits 70% of your process and charges you like it fits 100% | Initial version400–600 SP | At €125/point€50,000–75,000 | What you pay today€100–200k/year in licenses: forever, per seat, on their roadmap |
| Your own CRM: your sales process, your data model, your integrations; not 200 consultants-hours bending someone else's | Initial version400–640 SP | At €125/point€50,000–80,000 | What you pay today€80–250k/year in enterprise seats + implementation partners |
| A client portal that becomes the product: onboarding, documents, status, messaging, e-signing, admin; hundreds of clients served, white-label ready | Initial version400–560 SP | At €125/point€50,000–70,000 | What you pay today€60–120k/year in portal licensing, or lost deals without one |
| The operations backbone that retires the spreadsheet estate: workflows, roles, approvals, live reporting, ERP/finance integrations, audit trail | Initial version400–520 SP | At €125/point€50,000–65,000 | What you pay today3 FTE of manual coordination + errors nobody prices |
| A field app for intensive daily use: iOS + Android, offline-capable, backend, dispatch, admin; the tool your teams open 40 times a day | Initial version480–720 SP | At €125/point€60,000–90,000 | What you pay today€120–180k quoted · 9–12 months |
| Your own B2B SaaS, v1 in production: multi-tenant, billing, admin, your core workflow, sellable | Initial version600–1,000 SP | At €125/point€75,000–125,000 | What you pay todaythe famous €250k+ MVP quote · 12+ months |
Both columns run on the same math: one story point is 7–9 senior engineering hours of production work. The right column is that math at EU rates, or the license line you already pay. The left column is the same production bar at €125 per accepted point. (Ranges are illustrative; your estimate is always shown with its reasoning, and you approve it before any sprint.)
Rent vs. own: the budget you already have.
If you're paying €100–200k a year in platform licenses, you already have the budget; it's just buying you another year of renting. The same money here works differently: an initial version around €50–80k, paid only as you accept it, then evolution from €10,000/month; your roadmap, your priorities, your pace. From year one it costs roughly what you're paying in rent today. The difference: at the end of year one, you own it. No per-seat fees as you grow. No waiting on someone else's roadmap. Full IP, exportable, documented: an asset on your side of the table instead of a subscription on theirs; if we ever part ways, it leaves with you, running. License fees compound against you. Owned software compounds for you.
And owning it means it changes when you do. New workflows, new functions, whole new apps will emerge next year that don't exist today, and adding them is a story on your board, not a new vendor, a new integration project, and a new codebase nobody understands. Own software that changes when you do.
Thinking of hiring a CTO, or one engineer with a Claude subscription, to solve the friction and make the company AI-ready? That's €120–180k a year for one of the twenty-one roles, and the friction doesn't leave: it gets a salary. It's the hire our model exists to make unnecessary: the technical leadership is already in the name. The One.
And the first €10,000 of any build is on us.
The Proof Sprint isn't a separate toy project; it's the first two sprints of the actual platform on that table: 80 points, the working core live; authentication, your first real workflow, your first integration; before you've paid anything. You see your own product taking shape, then decide with evidence. Pay only for the points you accept; if we're not what we say, you've lost four weeks and nothing else.
"My developer says he can do payments in two hours." He can: the demo. Production payments survive refunds, disputes, VAT, SCA, reconciliation, and an audit. The distance between the demo and production is exactly what you've been paying license fees and six-figure quotes to avoid crossing. It's the only distance our points are priced on, which is also why one AI subscription plus one engineer doesn't collapse this table: the subscription writes the demo fast; the system around it is still all twenty-one of us.
Receipt for the bar this table assumes: we took an enterprise customs-compliance SaaS from definition to production-ready in nine weeks.
The Proof Sprint: our €10,000 opening move.
Two sprints. Eighty story points: 40 per sprint. At our published price, that's €10,000 of delivery we commit before you've paid anything. You pay only for the points you accept; if nothing convinces you, you pay nothing and keep the assessment. Eighty points is roughly four months of a senior engineer's output: delivered in four weeks, reviewed, gated, warranted. We can make this gesture for one reason: we know what comes out the other end.
What the first 80 points look like in practice
Replacing a platform: authentication, your data model migrated, the first core workflow live; the moment you know the license has a successor.
Your CRM or portal: login and roles, the first real process end-to-end, the first integration talking to your systems.
A rescue, stabilized: honest keep/salvage/rebuild assessment of your stalled or AI-broken codebase in week one, then the first accepted features shipping on solid ground by week four.
Continuous.
Monthly cadence, committed point floor, same Build Lead, incident-response SLA. Most product owners run at €10,000–20,000/month (80–160 SP): the pace at which a platform keeps outrunning the market it serves. Entry tier at 40 SP (€5,000) for products in steady state. Sprint 20 ships as fast as sprint 1, and the warranty rides along: defects in accepted work, fixed at our cost. And Continuous isn't maintenance; it's standing capacity: the workflow, function, or app that didn't exist when you started gets added at cadence, under the same gates, with the same guarantee that a human understands the whole. The floor commits us, not you: no lock-in is a standard term; leave anytime with all code, running software, and documentation your next team can maintain. We'd rather be re-chosen every sprint than hold anyone to a contract.
| One senior engineer + AI subscription | Traditional software agency | Twenty+One | |
|---|---|---|---|
| Monthly cost | ~€9–11k fully loaded, plus tokens | €70k+ quotes, months of lead time | From €5,000 (40 accepted SP) |
| Roles covered | One person, one role at a time | A team you're billed hourly for | 20+ specialist roles + One Build Lead |
| Steering the product | You explain, they translate; drift included | Requirements docs, account managers, change requests | You steer directly from Claude, ChatGPT, or Gemini; your words, zero translation friction |
| Your domain knowledge | Lives in one head, and leaves with it | Lives with their staff, who rotate off your account | Shared into your virtual team: documented, permanent, yours. It never resigns |
| If your best person leaves | The roadmap stalls; you re-enter the hiring market | Re-staffed with whoever's free; context lost, ramp-up billed to you | Nothing changes: the context is in the platform, the gates don't move, the next sprint ships |
| Your quality ceiling | Whoever you could hire, and keep | Whoever they assigned this quarter | The gates. The same standard every sprint, regardless of who's on shift |
| Security, compliance, QA | If they get to it | Billed extra | Gates in the process, included |
| Keeping up with the AI stack | Their evenings, your risk | Their learning curve, your invoice | Our permanent job, included |

| When something breaks | Your problem; hope they're not on holiday | A change request | One accountable name; defects in accepted work fixed at our cost |
| You pay for | Time and promises | Hours and estimates | Accepted software. Only. |
We don't sell strategy and we never take your roadmap. If you need help owning it, we match you with a product partner from our network: a fractional product lead or agency who runs the roadmap role at their own rates. You stay the owner. We stay the builders.
